Honestly, I hope the planned crossover was a Dalek story. Title, something like "The Dalek Invasion of the Federation." If you're going big with this crossover, go big.

I figure the Ncuti season three finale would have set it up, probably being a big Dalek story itself, but in the Whoniverse, and it would end on a cliffhanger where the Dalek fleet opens a portal to the Federation.

I sometimes think about the alternate universe where NBC bought Terry Nation's Daleks! in the 1960s, and it aired back-to-back with the original Star Trek.

I don’t know… in Doctor Who one can buy into the suspension of disbelief about what a threat the Daleks are, but unless their abilities were vastly changed it’s hard to see them as much of a worry for cinematically-realistic Starfleet. (EDIT: To say nothing of Klingons enthusiastically diving in to annihilate them while THEY’RE STILL FI-NISH-ING THEIR SEN-TEN-CES, or Romulans easily outscheming them…)

So they shouldn't have given anyone pretty much free rein on how to make it? (Apart from one or two notes with requests because they did do some backing, but Disney was still pretty much about only the distribution rights when all was said and done?)

Disney wasn't ‘pretty much only about distribution’ tho. The 2022 deal was explicitly a BBC/Disney co-commission under a shared creative vision, with Disney+ holding international rights and Disney Branded Television involved on the production side. RTD was the showrunner and had major creative authority, but that doesn't mean the BBC and Disney gave him ‘free rein’. The BBC retained the IP, remained the UK broadcaster and commissioner, and BBC Studios remained involved in production and global exploitation. So the BBC/Disney model absolutely contributed to the conditions that ultimately led to this iteration ending, and portraying Disney as merely the distributor and Davies/Bad Wolf as essentially autonomous is factually misleading.
