Trek Pokemon Trainers (work in progress)

So, I found this tutorial on DeviantART, that explains how to make a Pokemon trainer battle sprite from scratch, so I figured I'd try making some with Trek characters. I tried Data, and it didn't turn out as well as I'd hoped. I've never done this much shading in my life!!! And I worked on it for HOURS! Some tips would be greatly appreciated, because I still think it looks weird and can't think of anything more I can do to make it better.

If you compare this sprite to other Trainer sprites, it looks really weird...

Start with a sketch, get the proportions right, then use that as the base for the sprite. If you start just laying down pixels it won't work because you have no structure to it. Not a bad effort, but the shapes are wrong and thus detract from the pretty colors.

I did start with a sketch. The tutorial said to start with a stick figure in the pose you want and then add to it, then clean up the sketch and add colors and shades. I suck at proportions though, and I worry about drawing things TOO small.

Here's a recolor of an ACTUAL trainer sprite. What I did was take a sprite from a trainer sprite sheet I downloaded and altered it.

And here are some more recolors. This time I did Dr. Crusher and Riker:
